Case Study: AI Infrastructure Shipment to Nordics

Sunspeed implemented a structured supply chain solution to support the deployment of high-density AI infrastructure to facilities in Norway.

Background

A global technology organisation required the shipment of high density infrastructure from the UK to a new facility in Norway. The project followed previous supplier challenges, including delays caused by poor customs handling and inefficient transport planning.

Sunspeed was engaged to deliver a more controlled and sustainable supply chain solution. The focus was on improving customs performance, avoiding unnecessary charter aircraft, and implementing reverse logistics to recycle packaging materials.

The CHALLENGE

Previous shipments had experienced delays due to incomplete customs documentation, creating risk around installation timelines. The infrastructure being transported was high value and time sensitive, requiring secure handling and predictable delivery windows. At the same time, the customer wanted to reduce environmental impact and avoid the cost exposure associated with contingency charter aircraft.

In addition, the volume of specialist packaging materials generated by the shipment required a responsible disposal strategy. Without a structured reverse logistics plan, these materials risked being wasted rather than recycled or reused.

OUR Solution

Sunspeed designed and implemented a structured supply chain model covering planning, customs, transport, and return logistics.

Key elements included:

  • Pre shipment customs validation and documentation control
  • Coordinated transport scheduling aligned to installation windows
  • Consolidated freight planning to avoid  charter aircraft
  • Dedicated project management throughout transit
  • Reverse logistics planning for packaging return and recycling

Transport capacity was secured using scheduled freight services rather than standby charter aircraft. This approach reduced cost exposure and prevented unused aviation resources.

Packaging materials, including specialist crates and protective solutions, were catalogued at origin. Sunspeed then coordinated return transport following delivery, enabling recycling and reuse.

OUTCOMES

✅   On time delivery with no customs related delays
✅   No requirement for charter aircraft contingency
✅   Reduced transport related carbon impact
✅   Successful return and recycling of packaging materials
✅   Improved supply chain visibility for the customer
